Shade Communication Failures: Why Cosmetic Cases Come Back Wrong

Most wrong-shade remakes are communication failures, not lab errors. Here are the ways shade information gets lost between the chair and the bench — and how to send a shade the ceramist can actually match.

Most wrong-shade cosmetic remakes are not lab errors — they are communication failures: a single tab letter, the wrong lighting, no stump shade, dehydrated teeth, and no photograph the ceramist can calibrate against. The ceramist matched what they were sent; the problem is what they were sent. Here are the failure modes that send cases back the wrong shade, and how to communicate colour so the case comes back right the first time.

Why do cosmetic cases come back the wrong shade?

Because shade is one of the hardest things in dentistry to transmit accurately, and the usual method throws away almost all of the information. Colour is not a single value — it is brightness, hue, and chroma varying across a translucent tooth, all of it read under lighting that is rarely controlled and photographed, if at all, on a camera the ceramist has never calibrated. When a case comes back too grey, too opaque, or a full step off, the failure almost always happened at the point of communication, not at the bench. Fix the communication and the remakes largely disappear.

What's wrong with sending just “A2”?

A single tab letter collapses a three-dimensional colour into one label and discards the map. It tells the ceramist roughly where to start but nothing about value — the brightness that the eye reads first and that most often goes wrong — nor about where the translucency sits, how much character the patient wants, or how the colour shifts from gingival to incisal. Two teeth can both be “A2” and look nothing alike. The letter is a starting point, not a specification, and treating it as a complete instruction is the most common way a case goes wrong.

How does lighting wreck shade communication?

Operatory lights are bright, cool, and directional — excellent for seeing, terrible for judging colour. A shade chosen under operatory lighting can read differently in daylight, and a photo taken under mixed lighting misleads the ceramist about both hue and value. Shade should be assessed and photographed in neutral, natural light where possible, quickly, before fatigue and dehydration set in. Colour judged under the wrong light is wrong before it ever leaves the room, and no amount of lab skill recovers it.

Why does the stump shade matter as much as the target?

Because modern ceramics are translucent, the colour of the prepared tooth underneath shows through and shifts the result. Send a beautiful target shade but no stump shade, and the ceramist cannot choose the right opacity — a dark stump under a translucent restoration comes back greyer and lower in value than anyone intended. The stump shade tells the ceramist how much of the substrate they are fighting and whether they need a more opaque ingot to mask it. What about tooth dehydration during the appointment?

Teeth isolated and worked on for even a few minutes lose water, lighten, and lose translucency — sometimes by a full shade step. A colour read late in a long appointment, on dehydrated teeth, can be meaningfully brighter than the patient's true baseline, and matching to it produces restorations that look too light once everything rehydrates. Assess and photograph shade early, before isolation and prolonged drying, and note on the brief if the teeth had been isolated. Dehydration is invisible in the moment and obvious three weeks later.

How should you photograph shade?

The single most valuable thing you can send a ceramist is a photograph with the chosen shade tab held in the same plane as the teeth, in natural light, taken early. That one image lets the ceramist calibrate your camera and lighting against a reference they know, effectively translating your conditions into theirs. Take it before dehydration, keep the tab edge-to-edge with the tooth, avoid flash glare, and include both a full-smile and a close view. A photo with a reference tab in frame is worth more than any written description, because it carries the information description cannot.

Where does a preview help — and where does it not?

A smile preview helps with the direction of the result — it shows the patient and the lab the overall brightness and character the patient approved, so everyone is aiming at the same aesthetic target. What it does not do, and must not claim to do, is prescribe a shade. A preview is a visualization aid, not a guarantee, not a colorimeter; the actual shade match is the dentist's assessment and the ceramist's craft, communicated through tabs, notes, and calibrated photos. Used correctly, the preview aligns everyone on where the case is going while the shade documentation nails how to get there. It carries approved design intent, not a colour prescription — the distinction is in what a preview should hand your lab.

What does complete shade communication look like?

Send all of this and the wrong-shade call largely stops happening.

  1. Value first — note the brightness explicitly, not just the tab.
  2. Hue and chroma — with any shift from gingival to incisal.
  3. Stump shade — photographed against a die-shade reference.
  4. A calibration photo — the shade tab in frame, natural light, taken early.
  5. Character notes — natural texture and individuality versus uniform brightness.
  6. Dehydration note — flag if the teeth were isolated before the shade was read.
